The Arithmetic

A Backup You Cannot Restore in Time Is Not a Backup

Most backup conversations start in the wrong place. Storage, usually. The number that decides whether a business trades again on Wednesday is how long it takes to pull that copy back, and that number is arithmetic rather than opinion.

Data moves at the speed of the slowest link between the copy and the machine that needs it. Here is what that means in hours. The table assumes 80% of rated line speed, decimal terabytes and nothing else competing for the connection. All three are generous.

Read the first column again. A 10 TB file server restored across a 100 Mbps internet connection takes nearly twelve days, and that is before anyone reinstalls an operating system or reconnects an application to it. Cloud-only backup is sold on the price per terabyte stored. It rarely quotes the price per terabyte retrieved. Retrieval is priced in days. That is the whole reason a local appliance still earns its rack space in 2026, and it is why our disaster recovery practice in Texas designs around two copies at two distances instead of one cloud target.

There is a second number and it is the one people get wrong. If the backup runs nightly at 11pm and the server dies at 4:30 the next afternoon, 17.5 hours of work has gone. For a 40-person company that is up to 280 person-hours of re-keying, assuming the paperwork to re-key from still exists. Recovery point and recovery time are two separate promises. Get both in writing.

Texas supplies the reason to care. The NOAA National Centers for Environmental Information counted 190 separate billion-dollar weather and climate disasters affecting Texas between 1980 and 2024, among them 16 tropical cyclones, 11 winter storms and 126 severe storm events. The five-year average through 2024 was 13.6 events a year against a long-run average of 4.2. The rate is climbing. So the question is not whether an outage arrives, but whether the copy is far enough away to survive it and close enough to reach in time.

Definitions

Backup, Replication and Archive Are Three Different Jobs

Three words get used interchangeably in proposals, and the substitution is rarely accidental. They defend against different failures. Buying one while believing you bought another is the most expensive mistake in this category, and it is usually discovered on the one day it cannot be corrected.

Comparing quotes? Start here. Ask which of the three the line item covers. A replication charge and a backup charge can read identically on paper and behave nothing alike at 3am.

Backup

A backup is a point-in-time copy you can return to, and ideally many of them. Its defining property is that yesterday still exists after today goes wrong. That is the whole trick. It is also what makes backup the only one of the three that survives ransomware, a bad database migration, or somebody deleting a project folder on Thursday and noticing on Monday.

Replication

Replication keeps a second copy continuously in step with the first. It is excellent against hardware failure and useless against corruption. Encrypt the primary and the replica is encrypted seconds later. Faithfully. Exactly as designed. Replication is an availability tool wearing a backup costume, and the costume is convincing right up to the moment it matters.

Archive

An archive is long-term retention for data you must keep and rarely touch. Closed matters, finished projects, records a regulator expects to see seven years from now. Archives are optimized for cost per terabyte over years rather than retrieval speed. Slow by design. Disaster recovery is the fourth term and the widest of them: it covers people, sequence and alternate premises as well as data, which is why we treat it as a separate discipline and wrote a plain comparison of continuity and recovery rather than folding it into a product sheet.

What a Managed Backup Service Actually Protects

Everything below is standard rather than an upsell. Check yours against it. In our experience the gaps sit in the last three, which are also the three that decide whether a recovery works.

Servers, VMs and hypervisors

Physical hosts, Hyper-V and VMware guests, and the hypervisor configuration itself. Bare-metal recovery to dissimilar hardware, because the replacement server is never the same model as the one that died. It never is.

Workstations and laptops

Image-level protection for endpoints, not just a synced documents folder. The person who kept four years of work on the desktop is not hypothetical. Every environment has one. Usually somebody senior.

Microsoft 365 and Teams

Exchange Online, SharePoint, OneDrive and Teams held in a copy your own tenant cannot delete. Microsoft replicates your data across its datacenters. Keeping old versions of it for you is a different job, and one it does not claim to do. See our Microsoft 365 practice.

Databases and line-of-business apps

SQL Server, application-consistent snapshots, and the transaction logs that let a restore land on a specific minute rather than a specific night. ERP, practice management, case management and accounting systems included as standard.

Immutable offsite copies

A retention lock that neither we nor an attacker holding your admin password can shorten. Immutability is the control that turns a backup into a recovery, and it is the first thing a modern ransomware crew goes hunting for.

Scheduled restore testing

Real restores on a calendar, into an isolated environment, timed and written down. A backup job reporting success has proved that a job ran. Nothing more.

Retention and legal hold

Retention set per system against what the business, its regulator and its insurer actually require, with legal hold available where litigation or an audit needs a dataset frozen exactly as it stood.

Monitoring and monthly reporting

Every job watched, every failure raised as a ticket the same day, and a monthly report showing what is protected, what is not, and the measured restore time for each system rather than the advertised one.

The Money

How Backup Pricing Works, and Where the Bill Grows

Four models are in common use. Each is honest somewhere. The failure mode is buying one while quietly budgeting for another.

  • Per protected terabyte. Simple and predictable right up until the data grows, which it does. Ask whether the number counts source terabytes or stored terabytes, because retention and change rate can put a factor of three between them.
  • Per workload. A price per server, per endpoint and per Microsoft 365 seat. Easy to audit, easy to forecast, and the model we prefer, because it prices a thing you can count on a Monday morning.
  • Per gigabyte stored, plus retrieval. The raw cloud storage model. The monthly figure looks excellent. Read the egress and restore fees, then multiply them by a full estate recovery, since that is the day you will be reading them for real.
  • Bundled into a managed IT contract. Backup as one line inside a per-user managed services price. Convenient, and worth unbundling once, so you know what you would pay for it standing on its own.

Retention is the line item nobody quotes

Here is where budgets break. A 2 TB file server is not 2 TB of backup storage. Daily backups held for twelve months store the original plus every changed block since, so a 5% daily change rate on 2 TB adds roughly 36 TB of change data across a year before compression and deduplication do their work. Vendors quote the first number. The invoice reflects the second.

So ask two questions. What change rate is this priced against, and what happens to the figure when the real one turns out higher? Deduplication and compression usually cut that 36 TB down hard, often by half or better, but the ratio depends entirely on your data. A proposal quoting a fixed dedup ratio for an estate nobody has scanned yet is quoting a guess with a decimal point on it.

The Gap

What Microsoft 365 Actually Keeps, and For How Long

The most common backup gap we find in Texas is not a server. It is a tenant. Microsoft protects its own platform against its own failures, and that is a different promise from protecting your data against you. Every window below is taken from Microsoft published documentation rather than from a backup vendor selling against it.

Two rows matter most. A file deleted through the API by a misconfigured sync client, a script or a hijacked session never reaches either recycle bin, and Microsoft states plainly that such an item is purged immediately and is not recoverable from the site or site collection recycle bins. After a hard deletion the platform holds its own backup for 14 further days, and then, in Microsoft own words, no longer retains the data. CISA gives the same instruction in eight words in its #StopRansomware Guide: back up data often, offline or with cloud-to-cloud backups. A separate tenant backup is standard on every Microsoft 365 estate we run.

What We Do

Inventory, Design, Immutability, Restore Testing and Reporting

Five things separate a backup service from a backup product. Buying the product is the easy half. Most providers stop there.

Inventory and recovery objectives

We start with a list of every system and two numbers beside each one. How long can this be down, and how much of it can we afford to do twice? Two numbers. Write them down. Recovery time objective and recovery point objective are business decisions dressed as technical ones, and they are the only honest way to decide what earns a fifteen-minute snapshot and what gets a nightly job. Most environments discover during this exercise that two or three systems everybody assumed were protected are not protected at all.

Design: local speed, offsite safety

The restore clock at the top of this page dictates the shape of the design. A local appliance holds recent restore points so an ordinary failure resolves in hours, and an immutable cloud copy carries the longer retention so a site loss or an encryption event still has somewhere clean to come back from. Distance matters. One Texas weather system can cover four hundred miles, and an offsite copy sitting in the same metro is not offsite in any sense a hurricane respects.

Immutability and separated credentials

Modern ransomware looks for the backup console first and usually finds it, because the backup console is so often joined to the very domain that has just been compromised. Separate the credentials. Backup storage runs under identities that do not exist in your production directory, behind retention locks nobody can shorten inside the retention window, ourselves included. CISA is blunt about the principle: maintain offline, encrypted backups of critical data. Read that as an instruction rather than a suggestion.

Restore testing, on a schedule

This is the step nearly everyone skips and the one that decides the outcome. We run real restores into an isolated environment on an agreed cadence. Time them. Record the result against the objective set in step one. The same CISA guidance tells organizations to regularly test the availability and integrity of backups in a disaster recovery scenario. A green dashboard is evidence that a job completed. It is not evidence that a business can reopen, and the distance between those two statements is where most recovery failures live.

Reporting and the recovery runbook

You get a monthly report naming every protected system, every failed job and the last measured restore time for each, plus a written runbook covering who does what, in what order, on the day it matters. The runbook is the deliverable clients forget to ask for during procurement and the first thing they reach for at 6am.

If you already have a backup platform and inherited it from a provider who has gone quiet, we take over existing estates. That starts with an audit: what is actually protected, what stopped reporting months ago without anyone noticing, when the last successful restore test happened, and whether the retention matches what your insurer was told at renewal. The old platform keeps running until the first full restore test on the new one passes. That overlap costs a few weeks of double licensing and it is the cheapest insurance anywhere in this process. Most single-site takeovers finish inside four to six weeks. The long pole is never the software. Not even close. It is getting an accurate list of what exists, and that is the one question nobody outside your building can answer for you.

Who Should Buy This, and Who Should Not

Worth a conversation

Businesses of roughly 20 to 500 staff holding data they cannot recreate: patient records, drawings, case files, job costing, engineering models. Companies whose cyber insurer has started asking about immutability and restore testing on the renewal form. Anyone running Microsoft 365 with no independent copy of it. Regulated firms under HIPAA, CMMC or PCI-DSS that need a documented and testable backup plan rather than a verbal assurance. Multi-site Texas operations where every building was set up by a different person in a different decade. And anyone who has never once restored from their own backup, which is a larger group than the industry likes to admit.

Probably not us

Companies under about ten people whose entire working set lives inside one cloud application, where the vendor retention plus a scheduled export is genuinely enough. Organizations who want backup storage sold as a commodity with no design, testing or reporting attached, which is a real product and a legitimate purchase, just not this one. Anyone whose actual problem is a failed drive in a machine that was never backed up at all, since that is a forensic recovery job for a cleanroom lab and we will hand you the referral rather than sell you a subscription.

How much do data backup services cost in Texas?

Items deleted through the API bypass both recycle bins and are purged immediately. After a hard deletion Microsoft keeps its own backup for 14 further days and then the data is gone for good. A separate tenant backup is how you get versions, longer retention and a copy that survives an administrator account being compromised.

What is the 3-2-1 backup rule?

The 3-2-1 rule says keep three copies of your data on two types of media with one copy offsite. Treat it as a floor. It is not a modern standard. The version insurers and auditors increasingly look for is 3-2-1-1-0: three copies, two media types, one offsite, one of those immutable or offline, and zero errors on the most recent verified restore test. Those two extra digits are the ones that decide a ransomware outcome, and we cover the reasoning in our note on corporate backup strategy.

What is the difference between data backup and disaster recovery?

Backup is the copy of your data; disaster recovery is the plan that uses it, covering the order systems come back, who makes the call, where staff work and how customers are told. A business can hold flawless backups and still take a fortnight to reopen because nobody wrote the sequence down. The two get bought together and quoted separately far more often than they should be. How often should a business back up its data?

Back up as often as your recovery point objective demands, which is another way of asking how much work you can afford to do twice. A nightly job accepts up to 24 hours of loss. In practice a failure at 4:30pm against an 11pm backup costs 17.5 hours, which for a 40-person company is up to 280 person-hours of re-keying. Systems where that is unacceptable, such as a live database or an ERP, need continuous or hourly protection instead. Most Texas businesses end up with a mix rather than one schedule for everything.

How long does it take to restore data after ransomware?

Restore time is governed by data volume and link speed before anything else is considered. Ten terabytes pulled across a 100 Mbps internet connection takes about 11.6 days at 80% of rated speed, while the same 10 TB from a local appliance over a 1 Gbps LAN takes about 27.8 hours. Ransomware then adds work on top: isolating the network, confirming the backup itself is clean, rebuilding operating systems and restoring in business priority order rather than alphabetically. That is precisely why we hold recent restore points locally and longer retention in immutable cloud storage instead of picking one.

Are data backups required for HIPAA compliance?

The HIPAA Security Rule makes a data backup plan a Required implementation specification at 45 CFR 164.308(a)(7)(ii)(A), directing covered entities to create and maintain retrievable exact copies of electronic protected health information. Required, not addressable. The disaster recovery plan sitting beside it is Required as well. Periodic testing of contingency plans is listed as addressable, which means documented and reasoned rather than optional, and auditors read that distinction far more closely than most practices expect.
